Client Onboarding Checklist Framework

1. System Overview & Purpose

Purpose: This framework provides a standardized, auditable, and efficient checklist for the client onboarding process. It ensures all critical steps are completed, data is accurately captured, and responsibilities are clearly defined, leading to a smoother and more successful client integration.

Scope: This checklist covers the entire lifecycle of client onboarding, from initial client acceptance to the successful handover to the account management team. It includes pre-onboarding, data collection, legal/compliance, technical setup, and initial training/kick-off phases.

Data Update Cadence: This framework is designed for real-time updates as onboarding progresses. The master data table should be updated as new clients are onboarded or as the status of existing onboardings changes. Validation rules are static.

4. Formulas & Calculation Logic

  • Task Status Update (Conditional Formatting):
    • =IF(G2<>"", IF(G2<=F2, "On Time", "Late"), IF(H2="Completed", "On Time", IF(H2="Blocked", "Delayed", IF(H2="Deferred", "Deferred", IF(H2="In Progress", "In Progress", "Not Started"))))) applied to a helper column for visual cues based on Due Date and Completion Date.
  • Overall Client Onboarding Status (using XLOOKUP for primary tasks):
    • For a specific client (e.g., Client ID 'C1002' in a separate dashboard sheet): =XLOOKUP("C1002" & "Onboarding Complete", A:A & D:D, H:H, "Onboarding In Progress", 2) - Checks if the 'Onboarding Complete' task for C1002 is 'Completed'.
  • Number of Tasks per Stage (using COUNTIFS):
    • =COUNTIFS(B:B, "Alpha Solutions", C:C, "Technical Setup") - Counts tasks for 'Alpha Solutions' in the 'Technical Setup' stage.
  • On-Time Completion Rate (using COUNTIFS and COUNTA):
    • =COUNTIFS(H:H, "Completed", G:G, "<=", F:F) / COUNTA(A:A) - Calculates the percentage of all tasks completed on or before their due date.
  • Overdue Tasks Count:
    • =COUNTIFS(H:H, "<>Completed", F:F, "<" & TODAY()) - Counts tasks that are not completed and whose due date is in the past.
  • Average Time to Complete (for completed tasks only):
    • =AVERAGEIFS(G:G - F:F, H:H, "Completed", G:G, "<>") - Calculates the average number of days tasks took to complete.

6. Standard Operating Workflow

Usage:

  1. New Client Onboarding:

    • For each new client, create a unique Client ID.
    • Populate the Client Name.
    • Identify the first Onboarding Stage (typically 'Pre-Onboarding').
    • Add all initial Task Descriptions for that stage, assigning them to the appropriate Assigned To individuals.
    • Set realistic Due Dates for each task.
    • Set Status to 'Not Started' for new tasks.
    • If applicable, set Priority and add Client Contact Person.
  2. Task Execution & Updates:

    • Assigned To individuals are responsible for updating the Status of their assigned tasks as they progress.
    • When a task is completed, populate the Completion Date and update Status to 'Completed'.
    • If a task cannot be completed by the Due Date, update Status to 'Blocked' or 'Deferred' and provide detailed Notes/Comments.
    • Use Notes/Comments to record any relevant information, challenges, or dependencies.
    • If Onboarding Manager Review is required, update its status accordingly.
  3. Stage Progression:

    • Once all tasks within an Onboarding Stage are completed, update the Onboarding Stage for the client to the next appropriate stage.
    • For clients completing the entire process, update the Onboarding Stage to 'Onboarding Complete'.
  4. Monitoring & Reporting:

    • Onboarding Managers should review the KPI Dashboard regularly (daily/weekly) to identify potential issues.
    • Utilize filters and sorting on the Master Data Table to focus on specific clients, stages, or individuals.
    • Address tasks marked as 'Blocked' or 'Delayed' immediately.

Maintenance:

  1. Data Integrity: Regularly review the Master Data Table for duplicate Client IDs or inconsistent data entry. Enforce validation rules where possible within Excel/Google Sheets.
  2. Accuracy of Due Dates: Ensure Due Dates are realistic and agreed upon by all stakeholders. Revisit and adjust Due Dates if circumstances change, documenting the reason in Notes/Comments.
  3. Dropdown Lists: Maintain the accuracy and completeness of the predefined dropdown lists (e.g., Onboarding Stage, Status). Add or remove options as the onboarding process evolves.
  4. Formula Review: Periodically review formulas in the Summary KPI Dashboard to ensure they are functioning as intended and accurately reflecting the data.
  5. Archiving: Establish a process for archiving completed onboardings to maintain performance of the active checklist. Consider moving completed client rows to a separate "Archive" sheet or workbook.
